title: "Goals: business, user, tech"
intro: Business, user, and tech goals with targets.

> [!WARNING]
> **This is an initial recommendation, not yet agreed with the client.** Targets are derived from public research ([Social media numbers](/research/angka-media-sosial/), [Digital touchpoints](/research/touchpoint-digital/), [Competitor landscape](/research/competitor-landscape/)). Ticket sales figures, CRM data, and IG demographics are not available yet. See questions [S1](/research/pertanyaan-terbuka/#q-s1) and [D1](/research/pertanyaan-terbuka/#q-d1) in Open questions.

## North star

**North star: number of registered fans** (waitlist or fan account). Every feature must help push this number up.

```viz-stats
- 0 → 3K–6K | Registered fans within 6 months | 5–10% of the 60.2K IG followers. Baseline today: zero, because there is no system yet | ink
- 60.2K | IG followers @xseries___ | Audience borrowed from Instagram ([Social media numbers](/research/angka-media-sosial/))
- 241K | GOS YouTube subscribers | Channel shared with Futsal Series
- 12 mo | Gap from XS-2 to XS-3 | The gap is not fixed (XS-1 to XS-2 was only 4 months) and XS-4 has not been announced. This is the time the digital product needs to fill
```

Registered fans was chosen as the north star because it is the only number that touches all three sides: business (it can be sold to sponsors and contacted for tickets), user (fans get something in return), and tech (the data is owned).

## Three goal pillars

```viz-goals
metric: Measure
target: Initial target
## Business
tone: business
code: B
sub: What GOS gets
- Ticket sales through a measurable path | Clicks to GOERS with UTM, conversion per source | All ticket links carry UTM from launch | Phase 1
- Digital sponsor revenue | Number of "presented by" assets sold; impressions and clicks per asset | 1 digital package sold for XS-3 | Phase 1–2
- Owning its own audience (north star) | Registered fans (waitlist + accounts) | 5–10% of IG followers within 6 months | Phase 1–3
- #1 position in 5v5 sportainment in Southeast Asia | Media citing the official site; traffic from outside Indonesia | The site becomes the source media cite | Phase 2–3
## User
tone: user
code: U
sub: What fans get
- Understand the rules in one screen | Time on How to Play; usability test | 4 of 5 test participants can explain an X Card | Phase 1
- Buy tickets without confusion | CS questions about tickets | Lower than XS-2 | Phase 1
- Take part during matches | Predictions and MVP votes per user | Average ≥ 2 interactions per live user | Phase 2
- Stay connected outside the season | 30/90-day retention | Set after Phase 2 | Phase 3
## Tech
tone: tech
code: T
sub: What must work behind the scenes
- Fast and accessible on phones | LCP on 4G; WCAG | LCP < 2.5 seconds; WCAG 2.2 AA | Phase 1
- Withstands traffic spikes, with a fallback during live | Uptime during reveals and on match day | Static site + CDN; manual fallback mode | Phase 1–2
- Content can be changed without a developer | Time to update schedule/roster | < 15 minutes through the CMS | Phase 1
- Measurable data that it owns | Analytics, UTM, event tracking; data consent | Complies with PDP Law No. 27/2022 | Phase 1
```

## Goals per phase

Each phase has a main goal. The next phase does not start before the main goal of the previous phase has data.

```viz-matrix
cols: Phase 1 · Before the event | Phase 2 · During the event | Phase 3 · After the event
corner: Goal
legend2: Main focus
legend1: Supporting
- B1 Measurable tickets | 2 | 1 | 0
- B2 Digital sponsors | 1 | 2 | 1
- B3 Own audience | 2 | 2 | 2
- B4 Position in SEA | 0 | 1 | 2
- U1 Understand the rules | 2 | 1 | 0
- U2 Buy tickets | 2 | 0 | 0
- U3 Take part during matches | 0 | 2 | 0
- U4 Connected outside the season | 0 | 0 | 2
- T1 Fast & accessible | 2 | 2 | 1
- T2 Withstands spikes | 1 | 2 | 0
- T3 CMS | 2 | 1 | 1
- T4 Owned data | 2 | 2 | 2
```

## When goals collide

```viz-compare
## Business wants
tone: neutral
- Data | Ask for email and WhatsApp number at the entrance
- Sponsors | Sponsor logos on every screen
- Tickets | A "Buy tickets" pop-up on every page
## Users want
tone: neutral
- Data | See the schedule and rules right away
- Sponsors | A clean screen during matches
- Tickets | Know the price and seats first
## Decision
tone: do
- Data | The waitlist prompt appears **after** fans get value (finish reading the rules, make a prediction). [Product principle 5](/strategy/visi-produk/#product-principles)
- Sponsors | Sponsors attach to game moments ("presented by" on cards), not banners
- Tickets | The ticket button stays visible in the header, with no pop-up
```

The general rule: **users win at the entrance, business wins at the point of value.** Tech is a requirement, not a goal to negotiate: if the site is slow or down on match day, every other goal fails.

## Research basis

How each goal traces from research to features, KPIs, and visual direction is in [Connecting the dots](/strategy/benang-merah/). The design questions derived from these goals are in [Challenges & HMW](/strategy/tantangan-hmw/).

- 60.2K IG followers and 241K GOS YouTube subscribers, viewed 1 Nov 2026: [Social media numbers](/research/angka-media-sosial/#summary-by-channel), from [Instagram @xseries___](https://www.instagram.com/xseries___/) and [YouTube @gamesofsociety](https://www.youtube.com/@gamesofsociety)
- Tickets through a bio link to GOERS and the ticket FAQ as images: [Digital touchpoints](/research/touchpoint-digital/#current-fan-flow), from [GOERS](https://www.goersapp.com/events/xseries-3--xseries3)
- Sponsors only appear on physical assets: [Sponsors & partners](/research/sponsor-dan-partner/#visible-sponsor-inventory)
- No fan data owned by XSERIES: [Digital touchpoints](/research/touchpoint-digital/#gaps-found)
- Card rules only explained by the media: [Format & rules](/research/format-dan-aturan/#one-match-three-layers-of-rules), from [Bola.com](https://www.bola.com/indonesia/read/6258652/xseries-2-sajikan-sportainment-5v5-dengan-aturan-unik-dimeriahkan-bintang-nasional-hingga-dunia)
- A 12-month gap from XS-2 to XS-3 and 4 months from XS-1 to XS-2, with XS-4 not announced yet ([F13](/research/pertanyaan-terbuka/#q-f13)): [Edition timeline](/research/timeline-edisi/#signals-of-scale)
- The 5–10% of IG followers target is a proposal from the design team. There is no benchmark from client data yet.
- "Lower than XS-2" has no baseline yet. XS-2 CS question and ticket sales data need to be requested from the client ([D1](/research/pertanyaan-terbuka/#q-d1), [S1](/research/pertanyaan-terbuka/#q-s1)).
- Viewers not knowing which card is active, traffic spikes, and a small content team are the team's guesses. No data yet, client confirmation needed ([D7](/research/pertanyaan-terbuka/#q-d7)).
- PDP Law No. 27/2022 has no source link in the research yet. GOS legal should check it.
